The book is about what changes when artificial intelligence stops sitting beside the work and starts becoming part of it — drafting, ranking, recommending, summarising, and communicating on behalf of the organization. Customer service, hiring, operations, finance, governance. The technology adoption question is largely settled. The leadership question is not.
AI can perform work, but it cannot be held accountable for what that work does to people. That is the sentence the book keeps returning to. The leadership challenge is not simply adopting the technology — it is redesigning responsibility before responsibility disappears.
The Second Map of Work
Traditional org charts show reporting lines, functions, spans of control. They do not show the path a decision actually travels once AI enters the workflow. The book introduces what I call the Second Map of Work — a way for leaders to see four things a conventional chart cannot:
- Where AI first shapes an answer
- Where a human first encounters the output
- Where reliance begins
- Where the consequence reaches another person — a customer, a candidate, an employee, a supplier
The gap between those four points is where accountability quietly erodes. A person is still in the loop, so the organization believes judgment is preserved. But presence is not judgment. Approval is not authorship. The question is whether that person still has the authority, the context, and the ownership to challenge, reframe, or stop the work before consequence reaches someone else. Many organizations have kept a human in the seat and lost the judgment anyway.
